Differentials are the heart of any 4x4 drivetrain, and Toyota's Hilux, Fortuner, Prado, and Land Cruiser are among the most demanding diffs on SA roads and tracks. Common failure modes include worn crown & pinion teeth, damaged spider gears, chipped side bearings, and pinion seal leaks. A failed diff usually announces itself with howling or whining noises under load, a clunk on gear engagement, or oil weeping around the pinion nose. If you hear grinding from both the diff and the 4x4 transfer case when shifting into low-range, the whole rear driveline likely needs attention — not just the diff.
The best-selling used diffs in South Africa are the older Hilux D-4D 8-inch rear (plenty of donors, priced from R5,500) and the Hilux/Fortuner GD-6 4x4 rear (R8,500 – R18,500 depending on ratio and condition). For Prado and Land Cruiser owners, expect to pay more — these units have fewer SA donors and are heavier duty. When a diff has been chewed through by a worn-out automatic gearbox dumping torque badly, budget for both replacements; fitting a fresh diff behind a failing box is false economy.
Two things must match: the gear ratio (e.g., 3.58, 3.91, 4.10) and the splines count on the input and CV flanges. Mismatched ratios cause speedometer drift, poor fuel economy, and (in 4x4) driveline bind. Our quotes always confirm ratio and splines before dispatch.
Diff failures on high-mileage Hiluxes rarely travel alone. Vehicles pulled from heavy-tow or off-road work often need the engine refreshed too — a fatigued VNT turbo unit or a cracked head casting typically explains the overloaded driveline that killed the diff in the first place. If your vehicle has crossed 350,000 km and the engine is also tired, pricing a used OEM engine from a donor vehicle alongside the diff often works out cheaper than two separate jobs months apart.
Used Hilux rear differentials start from R5,500 for older D-4D models and go up to R18,500 for newer GD-6 4x4 units. New aftermarket complete diff assemblies range from R12,000 to R22,000. Front 4x4 diffs typically cost R7,500 – R16,500 used.
In most cases yes, within the same generation and drivetrain. The 2016+ Hilux GD-6 4x4 and Fortuner GD-6 4x4 share the same rear diff and often the front. Older D-4D Hilux and pre-2016 Fortuner also share. Always confirm the part number and gear ratio before fitting — ask at quote time and we’ll verify compatibility.
An open diff allows the wheels to rotate at different speeds (needed for cornering) but sends power to the wheel with least resistance — bad for off-road. A locker (or LSD/ATB) forces both wheels to turn together, giving maximum traction. Factory lockers are fitted on some 70-series and Prado models; aftermarket lockers (ARB, Eaton) can be retrofitted from R12,500.
